The dataset: an established caterer whose growth had been word-of-mouth. From mid-2025 we ran Google Ads on high-intent catering searches, rebuilt the website, worked SEO continuously, and logged every enquiry to its source in a lead tracker. Totals after fourteen months: ₹6.3 lakh in, ₹88.3 lakh in confirmed orders out — 1,000+ enquiries, 292 bookings, return rising from 11.4× in year one to 16.2× in year two.
What Google Ads Did
Ads did what only ads can: started the clock at zero. The first tracked enquiries arrived within days of launch, and the first confirmed orders inside month one. For fourteen straight months, paid search was the metronome of the pipeline — a predictable flow of people who searched "wedding catering" with a date and a budget in mind.

The weakness is the last box. Paid search is a tap, not a well: turn it off and the pipeline dries the same week. Fourteen months in, every ads enquiry still cost ad money — efficient ad money, but never free.
What SEO Did
SEO spent its first months looking like a bad investment, which is exactly how compounding assets behave early. Then rankings matured, and by year two the client was collecting enquiries that cost nothing per click. On our own agency site, the same pattern is visible in the numbers we publish on the SEO services page: 179K search impressions and 3.54K clicks over the measured period, from an average position of 9.9 — earned visibility that keeps paying while we sleep.
Here's the part most comparisons miss: the ledger's year-two ROI jump — 11.4× to 16.2× on almost the same spend — is partly an SEO effect showing up inside the ads number. As organic rankings matured, more enquiries arrived free, and every free enquiry pushes the blended return on total spend higher. The two channels don't just coexist; one quietly improves the other's arithmetic.

Framed that way, "SEO vs Google Ads" dissolves. Ads bought the first fourteen months of revenue; SEO made month fifteen onwards cheaper than month one. A business that runs only ads rents its pipeline forever; a business that runs only SEO starves during the six months the well is being dug.
Which Should You Start With?
If you need customers this quarter: ads first, SEO started the same month but promised nothing until it delivers. If you're planning next year, not next month: weight toward SEO and content, with a small ads layer to learn which searches actually convert — paid data that makes the SEO targeting smarter. The Honest Caveats
This is one client, one city, one vertical — wedding catering in Bangalore, a category with high order values and sharp seasonality. Your cost per click, close rate and order value will differ, and the year-two improvement mixes several causes (better tracking, better landing pages, maturing rankings) that we can't perfectly separate.
